My guest today shared some amazing information at Orange Conference along with her husband Frank. Jessica Bealer welcome back to the KMC!
Tell our listeners about what you’ve been up to lately and your work with Generis.
Ok, so I was in this breakout and was so struck by the importance of changing our thinking about what it means to have a coaching structure: I heard it said in a different breakout but it fit with what you and Frank were going to share: We recruit all year long and most of us only do 1 or 2 trainings a year, so what does that mean for those we recruit in between? I started to wonder if this isn’t why we have leaders who quit so quickly, because they just haven't been equipped well enough from start to finish.
Q1-What did you mean by we develop an effective coaching structure?
*teaching them how and why we do what we do? Coaching is on going- individual who is assigned and focused to develop leaders.
Coaches are to serve the leaders.
Q2-So most of us have a training mentality why do you believe a Coaching mentality/structure is the way to go?
- Training events doesn’t connect with all your team, and coaching reaches all the team.
- Its personal.
- How can we put individuals in place that are “experts” to better lead the team?
- So the training happens every week.
Create an onboarding coaching
Create an existing volunteer coaching.
Q3- So how does one go about setting up a Coaching Structure? What are the initial steps?
- You need to realize that you are pulling some of your Leaders away from the small group room. And ask them to step into a higher leader. (they need to be your best) Don’t duplicate 2nd best. - They need to be good, but they need to be able to lead adults.
*The goal is to take them off the roster and into a coach- (Huge hurdle)-
* Help them realize what there Job is and what it isn’t.
*Don’t let them do both.
B.- Cast the vision to these new Coaches and what this model looks like.
*Establish leadership and then coaches-
Q5- You gave a caution when it comes to the huddles a lot of us do pre-service: and shared that we often undermine the coaching strategy we focus on logistics: what else should we be aware of?
*You can define wins here.
Q6- So how would a small church leader implement this coaching model?
What would be the most important steps to take?
- You still need someone to help you. - There will be a time where you can’t do it all anymore.
- When you get to 10 or more volunteers, you need a coach.-
- Looking for 2, a Coordinator and a Coach
- 70% rule- If they can do it of what I can do, hand it over.
- You are not looking for you, you want them to start with 70% of what you can do they won’t stay there for long they will go better.
- You have to replace you.
We have to inspect what we expect!
When you hand something off. - go into your calendar and set up a recurring followup with them.

Q1 So why is it that leaders can struggle with Creativity?
Q2: What can a leader do to get that Creativity back or stir it up inside of them?
Believe you are creative.
- We are made in the image of a creative God and are therefore creative in our own right.
- Believing a lie that you are not creative is a surefire way to keep it locked up.
Q3: So we work on our belief system to embrace the God-given creativity: where does one start?
Define the Problem
- Make observations
- Ask questions- Why does this happen?
*Get to the root.-
Q4: Sometimes it can feel overwhelming our outside our comfort zones to lead creatively, what do I need to do to make sure I’m moving forward?
*God-sized problems take God-sized solutions.
Assemble a team- doesn’t have to be staff-
- Dreamers
- Designers
- Developers
- Doers
Q5: So I’ve looked at a problem and have a good grasp on it, I’ve started defining the challenge I have and start observing some causes and maybe even solutions. I’ve started gathering some others who have gifts to help, what next?
Find Your Solution
- A process by which the group finds a solution they want to try
- Constraints and Context
Q6- this can seem very overwhelming to leaders especially if they struggle with having any help, what encouragement can you give?
Start Small
- Prototype and iterate until you are happy with your solution
Make a Choice
- Pivot or persevere.
- Do I want to keep trying or is it time to look for a new solution?

How to I win this Summer? How to have the most impactful summer?
We all win this summer by reaching more children and their families in our churches so how do we set our selves up to win?
Here are some things I’ve learned over the years and If I were sitting in a coaching appointment question I’d ask you.
1) What is does the best summer ever look like for your ministry? Describe it for me. What would you have accomplished by the end?
What events would you do?
2) What are the things (goals) you’d like to reach by summers end?
So ultimately what is your End Goal for the summer? Specifically, name your measurable wins.
Then, Ask Why are those my wins? Do you have a why?
Take your list and re-write them by the highest priority first.
3)What would have to be eliminated to accomplish those?
4) What would have to be added?
5)Who could help me accomplish these Goals?
6)What could be some challenges that stand in our way
*Leadership, $$$, volunteers?
7) What steps do I need to take by what date to accomplish 1 of these (highest priorities) Who would lead? Who could assist?
8) When do I start? when do I finish?
AS you look through each of these steps you place on your calendar and set up reminders to help you along the way
Build your summer with intentionality and when you get to the end you will find yourself having a greater impact because you were fully prepared and focused.

Building healthy teams is so vital to the success of our children’s ministries that it can often become a daunting task for leaders. Heidi is an amazing leader who has built great leadership teams that lead healthy teams of volunteers so this episode discusses how she builds into her teams so they can build into the volunteers a healthy culture.
How do You recruit your leaders?
*Know the holes you have and what specific gifts, talents, personality you want in that place.
*Don’t fall into “warm body syndrome”
*Don’t focus just on ratios.
Then when it comes to recruitment, be specific and intentional.
You do 5 things on a regular basis with your leadership that flows over to volunteer teams:
- Prayer- Healthy prayer times lead to unity, seals out sinful divisions.
*Start every huddle with prayer for each other
*it connects you heart to heart.
*It’s the glue that keeps teams together.
- Show Interest- because what we do is work of the heart we need to know each other.
*How well do you know your leaders hearts?
*”Stalk your team” (In Jesus’ name) LOL! Pay attention to what’s going on in their lives
*Makes larger churches smaller
*They are your congregation- you shepherd them, they shepherd their teams.
*Everyone needs a real person to do life with.
- Handle Business- Keep short lists
*No excuse not to follow Matthew 18 with each other.
*Don’t allow conflict to boil over or remain.
*Just do it! Don’t put talking about off.
- Ownership- Don’t be a control freak.
*Cheer your team on
*Let Go or they can’t lead.
*Let them learn to love kidmin like you love it.
*Let them place their fingerprints on things.
- Have Fun- Laugh a lot!
*Prompt laughter and not just at work.
*When you laugh together you bond.
*Create intentional times to enjoy each other
*Playing together bonds
*Don’t forget what Joy looks lke.
*Take a trip to IKEA an have some random object fun. Its better than any personality tests.

For many in our KMC community, you serve in multiple roles, especially if you serve in a smaller church. You know, you have the job description that has one big asterisk that says, and other duties as required. Which means anything and everything the Senior leader doesn’t want to do? LOL!

Everyone is more aware than ever that there is a need for having secure environments for our children’s ministry. Churches have become targets for those wanting to cause great casualties and so today’s kidmin leaders must be more diligent than ever.
Our guest today is Jason Hensley, The Director of Safety at Shadow Mountain Church in California and has oversight in the area of security. Welcome to the KMC podcast Jason Hensley.
Why secure a church? Proverbs 22:3!! Look it up!
Size shouldn’t matter when it comes to security protocols.
How/Where does one start when thinking about this ?
*See the Need- Understand the need- Walk around and ask, where are you vulnerable?
*Find someone who understands or has an interest in this idea.
*Develop Situational awareness: meaning- think: If this happened we would do______.
*Develop a Plan to respond to situations and then practice them, practice them practice them. (Evaluate what went well what did not. )

Steps on the Plan: Secure Campus
Lockdown
Evacuation
Shelter
“If you don’t practice, its just a strategy.”
Don’t sit in denial and say it can’t happen here!
Develop a relationship with local law enforcement. Ask if they would walk through facility and make suggestions.
Invite them to practice in your facility.
What can you do with even no training?
*Create a “watchdog team” a group of people who observe and report. They are visible and paying attention to the environments.
Communication Plan- Develop how you communicate with rooms and with the Masses.

Welcome back to the KMC Podcast, this episode is part of the Getting Started Right series and part of getting started right in a new year or new ministry is to make sure you are leading yourself well. Most people in ministry I encounter where Tired as a badge of honor and while they know its a problem, don’t seem too concerned enough to change. I feel God is prompting me more and more to call out our ministry leaders and say, we need to lead better by leading ourselves better. We MUST take care of our health, and our souls better in 2019 if we are going truly make an impact for the kingdom.
So I recently read a blog post from my friend John Tillman about Chance the rapper who declared to all the world he was taking a sabbatical to study the Bible-

John Tell me about the article and what you learned about Chance the Rapper?
I was struck by how Chance was so honest, recognizing that he couldn’t teach his new nephew about faith if he didn’t know the Bible. He was willing to admit his need and do something radical to address it. His intention and faith seem genuine and I thought that there were some smart things about what he did that we could learn from.
Ok, so in the blog you point out three great points about his sabbatical plan, I’d like to chat about those-
1 He had an outward, behavioral goal- Why was that so striking to you?
Chance has been open about regretting his addiction to cigarettes. He has engaged in a fast from smoking, intending to make it a permanent lifestyle change.
A sabbatical should be different from other times. One way to help mark the time as different, sacred, is to make a physical, tangible, measurable change in diet or activity.
When you undertake a sabbatical, consider adding a fast of some kind and adding an activity that is out of your norm. Do something physical, tangible, and measurable to mark the time as different.
- He had a personal knowledge goal
Chance admitted that he was raised in faith and believed, but he had never read the Bible and wanted to increase his familiarity with it. He also has read from widely varied Christian authors such as Tim Keller and John Baillie.
When you engage in a sabbatical, direct engagement with God through the scriptures and prayer should be your primary focus. However, consider adding to your sabbatical some other reading. When choosing reading material for a sabbatical, resist the urge to read that best seller by that famous Christian author or pastor whom you already follow on Twitter. Reach farther. Instead of reading the pastor you already like, read the guy he learned from. Then read the guy that guy learned from.
Another direction would be to try reading outside your usual disciplines. Instead of reading theology, read about data science, or gaming theory, or design thinking, or marketing, or creative solutions in the marketplace.
- He Had a generational goal
- The inspiration for Chance’s sabbatical journey is ministry to the next generation. In the post announcing his intentions, Chance shared a video of him holding his nephew. Chance’s intention in all of his learning and study is to give his nephew “knowledge and tools.”
Jesus taught that the Sabbath, and by extension sabbaticals, are for us. But that doesn’t mean that they only focus on our personal needs. Jesus came out of his recorded sabbatical times with power, purpose, and vision for his ministry. So can you.
When you enter a sabbatical, have a goal related to how you will pass on, how you will act on, and how you will lead based on what you learn or experience.
A helpful tool for this would be to pray a Prayer of Examen. This prayer is a moment designed to refocus our lives and re-tune our hearts and souls. It is an opportunity to reflect, to find God in our midst, and to assess our motives, desires, struggles, and opportunities. For more on the Prayer of Examen see this short guide from The Park Forum.
Tiny Sabbaticals- Ok, now before we get into some practical ideas of how we can apply this idea. Lets talk the concept of sabbatical, because I already hear the listener saying, sure John, I don’t have the money like Chance, I don’t have the time like Chance, I can’t do a sabbatical. I don’t have time, I don’t have money, I don’t really know how i would?
What would you say? What can a sabbatical look like? What should one plan to include in it?
*Prayer
*Worship
*Fasting
*Readings
*Hikes
*solitude
You don’t have to go long distances, stay a long time, or spend much money to engage in the practice of sabbaticals. Instead of going somewhere far away go somewhere close. Jesus recommended prayer in a closet. Find a “closet” that is close to home that you can hide away in. It could be a literal closet, a church member’s lake house, a friend’s home out of town, or a neighborhood coffee shop or bookstore with a comfortable chair.
Take an afternoon. Take a day. Take a weekend. Sit. Read. Walk. Pray. It’s that simple and that complicated.
So let’s go back and make some ministry related application- for a leader who’s been struggling with IF they should design a sabbatical plan.
Outward Goals- what should a leader have as outward goals?
Anything different than the norm. Don’t do something you normally do. Do something that you don’t normally do.
Stop playing a game you usually play. Stop reading a social media site you normaly read.
Walk instead of sit. Take the stairs. Walk in a park. Add something new. Take a class. Try new recipes.
Knowledge Goals- what do these look like?
Again, step outside your norm. Do and learn something that will expand your knowledge, not just lead you to the same sources for the same answers you already get anyway.
Read the Bible.
Read about new technologies.
Read a first century theologian.
Read a reformation scholar.
Read someone outside your denominational affiliation.
Generational Goals- what and why are these so important?
Learn, rest, and work with the purpose in mind of passing on the benefit.
Pray at the beginning seeking a purpose. Pursue it during your sabbatical. Then look back at the end, asking God to help you see. What changed? What did you learn? Should you slow down? Speed up? Change course?
Pass it on;
So to wrap this up- Why should a person listening to this start today and schedule and make a sabbatical plan?
1-Start weekly and daily. Start small. God says, don’t despise small beginnings. God says be faithful in a little. Start by having a sabbath each week. And having a time of prayer, reading, and reflection each day. Distraction and overwork that prevent us from doing this are problems of value. We don’t properly value the sabbath. Otherwise, we wouldn’t miss it. Like the tithe that has to come out of your bank account first, take your sabbath out of the week first.
2-Plan larger times. Put it on the calendar and tell people about it. Tell your spouse. Tell your boss. Tell your friends. It’s okay to broadcast it.
3-Go small before you go big. Don’t plan a month long sabbatical if you’ve never taken an afternoon. Get humble and do what you can achieve. Through this your ability to plan and execute improves.

Everyone is born, but not born organized. Everyone CAN learn to be organized with some discipline and determination.
One obstacle that doesn't have to be an obstacle is the feeling of being overwhelmed by all that needs to be done in ministry.
Jim states: Overwhelmed means you have lost the ability to break down big tasks into small steps.
God orders a mans steps not jumps
How do you get organized?
Start thinking in smaller steps- Take a big event and break it down
*Put it on the Calendar and then work backward giving yourself small tasks with reminders to complete them in order.
A. Plan- How do you spend your time- look at it like currency and spend wisely.
* Keep track of your time.
B. Prepare- This is where you divide your "event" into smaller tasks.
*Set up reminders on a Calendar
* Use a To-Do App ( ToDoist)
** When you want to make firewood which is faster Manual tool or Power tool? Why use a manual tool when you can get it done faster and better by using a power tool?
Using the Calendar and a To-Do app, lets you set up priorities
C. Evaluate Every Day- Take a look at how you actually spent your time and set up your next day.
* Look Back
* Look Ahead
* Look to Delegate and leverage someone's time, you get time back.
Old Jim would tell Young Jim:
1) Set priorities and stick with them ( You'll know by looking at your calendar
*Can you name them? Does your calendar prove they are priorities?
*Block off time to keep them a priority.
2) Evaluate your time based on priorities.
Questions you should ask: Have I ever been more in love with Jesus than I am right now?
How am I spiritually? How is my marriage?
3) Ask younger people to keep you current with tech and culture
The right tools are worth investing in so that you can be a good steward with your time and talents.
